ROI = (Value Gained − Cost of Coaching) / Cost of Coaching × 100

The hard part is quantifying “value gained.” Here’s how to approach it:

Revenue uplift. If your business turns over $1.5M and revenue grows by 15% as a result of coaching — that’s $225K in additional revenue. At a 30% net margin, that’s $67.5K in additional profit. Against a $20K annual coaching investment, that’s a 3.4x return.

Owner time reclaimed. This is harder to monetise but very real. If you’re currently working 65 hours a week and coaching gets you to 45, that’s 20 hours per week reclaimed. At your effective hourly rate — or what that time could be worth if redirected to high-leverage activity — it adds up fast.

Team cost avoided. If coaching helps you retain a key team member or hire better the first time, you avoid the cost of a bad hire (typically 1-2x annual salary) or a replacement search.

Coach-client fit. A coach who understands owner-led businesses and has relevant experience will identify higher-leverage interventions faster. Generic coaching produces generic results.

Time horizon. Most structural changes take 3–6 months to translate into measurable financial results. If you evaluate ROI after 30 days, you’ll almost always underestimate it. The 6-month view is where the compounding becomes visible.

What Coaching Is Not

ROI expectations should be calibrated to reality. Coaching is not:

  • A revenue guarantee
  • A substitute for doing the work
  • Primarily about motivation or accountability (though those help)
  • Something that works without implementation

The owners who get the best returns from coaching are the ones who treat it like a strategic investment — they show up prepared, they implement between sessions, they track results, and they stay in it long enough for the structural changes to compound.

The ones who get poor returns usually fall into one of two patterns: they stop implementing when things get hard, or they exit the relationship before the structural work is complete.

Is Business Coaching Worth the Investment?

For the right business, in the right structure, with the right coach: yes, unambiguously. The economics work.

For an owner running $1M+ in revenue who is working excessive hours, facing a flat growth trajectory, and carrying a team that isn’t self-managing — the cost of coaching is almost certainly less than the cost of staying stuck. Lost revenue, owner burnout, talent attrition, and a business that can’t be exited at a good valuation are all expensive outcomes.
